Lately I noticed that our hot water starts to run out after two or three people showered. Also I can't get to fill in the tub as warm as it used to be. Our heater is gas-fired and about 10 years old now. Is it a thermostat problem or should I replace the whole unit now? Thanks for any advice.

Most likely a seasonal problem, your cold water is probably 10-20 colder than normal. It now takes more hot water to combine with cold water to make warm shower water tahn normal. You could counteract the problem by turning the heat up on the water heater, although this can create a scald hazard.

Also you might flush the water heater. If sediment is present it cuts down on the amount of hot water and recovery rate.
