If there are pieces falling all over you may have waited too long. however there is a product called Sno-Seal that I use on all my leather wear .

There are many types of leathers, dyes, finishes, and coatings. It is best to follow manufacturer's instructions for care and maintenance. Professional leather cleaning is recommended, as DIY cleaning tends to produce less than satisfactory results. Dried out leather that becomes brittle and peels or flakes, is often a result of improper cleaning.
