trying to update my kitchen and have some nice ceramic squares that i got on clearance. my neighbor put some up with just an polyureathane adhesive and grouted the gaps. Is this doable. I just don't have that extra room for a backerboard. please advise.

What are you putting it over? Drywall is OK if the paint is stable and not fresh.
Mastic adhesive is the way I would go.
If you wanted a backerboard (which I didn't even with new drywall) you would remove the old drywall and replace with backerboard.
